Why Most AI Pilots Fail Before They Start


A new study from Harvard Business Review just confirmed what many of us already suspected.

In a 2026 survey of global AI and data leaders, 93% identified human factors as the primary barrier to AI adoption. Not the technology. Not the budget. Not the tools.


People.


And yet, most organizations are still approaching AI adoption the same way. They buy a platform. They run a pilot. They wait for results.


Then they wonder why nothing stuck.


The Pilot Problem


Here is what typically happens.

The Real Question to Ask


Before your next AI investment, stop and ask:

"Are we buying a tool, or are we building a capability?"


Tools depreciate. Capabilities compound.


A team that knows how to think with AI, prompt effectively, iterate quickly, and integrate AI into daily work will get value from every tool they touch today and five years from now.


A team that was handed a tool without context, confidence, or culture will underperform on every platform you put in front of them.


What This Means for Leaders


The HBR research is a wake-up call, but it's also an opportunity.


If 93% of barriers are human, then 93% of the solution is within your control. You don't need to wait for better models or bigger budgets. You need to invest in your people.


That means:

  • Building AI literacy at every level of the organization, not just the top

  • Creating space for experimentation without the pressure of immediate perfection

  • Measuring progress not just in outputs, but in confidence and capability
